Samassa veneessä – mutta löytyykö tappia?

Mitä yhteistä on työsuhteen alkutaipaleella ja pitkän työsuhteen tai uran loppumetreillä?

Molempia leimaa johtamisen kriisi ja yrityksiä piinaava osaamispula. Osaamispula nimenomaan ja erityisesti ikäjohtamisessa, joka jo käsitteenäkin on epätarkka ja vääristyen painottunut ikähaarukan toiseen laitaan. Tähän johtopäätökseen voi tiivistää kahden viikon kokemukset ja opit, niin omat kuin muidenkin.

Olimme 18.-20.1.2023 Tallinnassa BA&VET-hankkeen aloituskokouksessa ja konferenssissa ”Recruiting the Young Generation Workforce”, jossa esiteltiin nuorten rekrytointiin liittyviä kysymyksiä ja ongelmia, muiden muassa sitä, miten eri vuosikymmenillä syntyneet nuoret poikkeavat toisistaan niin arvomaailman kuin odotustensa – erityisesti koulumaailmaan ja työelämään kohdistuvien – osalta. Perehdyttäminen on yksi työuran alun tärkeimpiä yksittäisiä toimenpiteitä. Sen onnistuminen määrittää hyvin pitkälle sekä alkavan uran suunnan että nuoren – tai miksei vähän vanhemmankin – ja yrityksen yhteisen taipaleen pituuden ja menestyksellisyyden. Perehdyttäminen kun ei ole pelkästään yrityksen tapojen, sääntöjen ja ohjeiden paukuttamista uuden tulokkaan päähän. Perehdyttämisen onnistuminen riippuu hyvin pitkälle siitä, miten hyvin yrityksen edustaja onnistuu kertomaan uudelle työntekijälle yrityksen mission, eli miksi yritys on olemassa, vision eli minkälainen yritys haluaa olla tulevaisuudessa ja arvomaailman, eli sen, miten yritys käyttäytyy sidosryhmiään ja muuta ulkopuolista maailmaa, mukaan lukien kilpailijat, kohtaan.

Perehdyttämisen tärkeyttä kuvastaa se, että sen avuksi on vuosikymmenien, ellei peräti vuosisatojen, mittaan tehty lukematon joukko oppaita, ohjeistoja, lomakkeistoja, ja digitaalisena aikana myös ohjelmia, multimediatyökaluja, mobiillisovelluksia ja interaktiivisia sivustoja. Vaikka työkaluja onkin käytettävissä, niistä ei ole mitään hyötyä, jos se tärkein puuttuu: Yrityksen perehdyttämispolitiikka. Jos kukaan ei tiedä, mitä yritys organisaationa odottaa työntekijältä, ja mitä yritys on valmis antamaan työntekijälle, missiosta, visiosta ja arvoista puhumattakaan, perehdyttäjän on mahdotonta välittää näitä uudelle tulokkaallekaan.

Tässä taannoin kuuntelin työterveyspsykologia, joka kävi läpi erään organisaation työhyvinvointikyselyn tuloksia. Tuossa esityksessä työterveyspsykologi nosti moneen kertaan esille ikäjohtamisen. Hän muun muassa totesi, että ikäjohtaminen saattaa johtaa siihen, että nuoremmat kokevat itsensä epätasa-arvoisiksi. Sanat eivät olleet juuri nämä, mutta tällainen viesti siitä monille välittyi. Ja monien tuota esitystä kuuntelevien reaktio olikin ”Anteeksi kuinka?” Kyseisessä organisaatiossa kun monet ikääntyneemmät työntekijät kokevat, ettei heitä arvosteta, että nuoremmat ja kauniimmat ovat etusijalla etenkin rekrytoinneissa, ja että pärstäkerroin ratkaisee enemmän kuin kokemus ja osaaminen.

Vapaamuotoisten tekstipalautteiden tulkinta on aina vaikeata. Siinä vaikuttavat helposti myös tulkitsijan omasta taustasta kumpuavat tekijät, jotka riittävän voimakkaina häiritsevät objektiivista tulkintaa. Emme tiedä, onko tulkitsijan omassa organisaatiossa tai varhaisemmassa henkilöhistoriassa tapahtunut jotakin, joka ohjasi tulkinnan omille urilleen, oliko tulosten suodatuksessa, johon psykologi esityksensä alussa viittasi – ainakin näin hänen sanansa ymmärsin, tapahtunut jotain, joka teki otoksesta vähemmän edustavan, vai oliko vastaajien joukossa kuitenkin yliedustettuna itsensä ikääntyvien jalkoihin jääväksi kokevien nuorien joukko. Mitä alhaisemmaksi kun vastausprosentti jää, sitä suurempi on riski, että vastauksissa ylikorostuvat itsensä kaltoin kohdelluiksi tuntevien äänet.

Odotuksista poikkeava tulos tai tulkinta herättää minut kuitenkin aina pohtimaan, paitsi poikkeaman syitä, myös sitä, onko havainnolla laajempaa merkitystä. Aloin miettiä sitä, mitä ylipäänsä tarkoitetaan ikäjohtamisella. Tarkoitetaanko sillä, esittäjän esittämällä tavalla, ikääntyneille tehtäviä helpotuksia ja joustoja, vai voisiko termillä olla laajempi merkitys? Onko termi itse asiassa väärä ja harhaan johtava?

Päädyin viimeksi esitettyyn vaihtoehtoon.

Ikääntyneille ja vammaisille työntekijöille työnantajan puolelta tarjottavat joustot työaikoihin, kevennykset tehtäviin, mahdolliset apuvälineet ja vastaavat kohtuulliset järjestelyt perustuvat lakeihin, ja osaan järjestelyistä yrityksellä on mahdollisuus saada korvausta yhteiskunnalta. Samoihin lakeihin perustuvat myös esimerkiksi raskaana olevien henkilöiden siirto kevyempiin ja/tai sikiön kannalta vähemmän haitallisiin tehtäviin ja alle 18-vuotiaiden työntekoa ja työskentelyolosuhteita koskevat rajoitukset. Helpotukset eivät siis itse asiassa perustukaan ikään tai vammaan, vaan lainsäätäjän haluun taata turvallinen työympäristö ja työnteon mahdollisuus jokaiselle työkykyiselle. Mielestäni yrityksen lakiin perustuvat velvollisuudet ja vastuu henkilöstöstään eivät kuulu ikäjohtamiseen vaan ovat selkeästi osa henkilöstöjohtamista, jos yrityksen tai muun organisaation henkilöstöhallinto on ajan ja tehtäviensä tasalla.

Voidaanko ikäjohtamisesta puhua silloin, kun yrityksellä on oma strategiansa eläkeikää lähestyvien ihmisten saamiseksi nopeammin eläkkeelle ja pois yrityksen riskiltä? Ehkä voidaan, mutta samalla otetaan tietoinen riski ikään perustuvan syrjinnän tunnusmerkkien täyttämisestä. Ja miksi ikäjohtaminen tarkoittaisi pelkästään eläkeikää lähestyvien työntekijöiden huomioimista strategiassa, suunnittelussa ja toiminnassa?  Syntymästä astihan meille tulee lisää ikää, me ikäännymme, vanhenemme.

Voisiko ikäjohtamisen ymmärtää kaikenikäisten omat erityistarpeet huomioivaksi johtamiseksi? Sinkkuvaihetta elävillä on omat ongelmansa, enkä nyt tarkoita krapulapäiviä, perhettä perustavilla omansa, taapero- ja kouluikäisillä omansa. Eikä se keski-ikäkään kaikille ihan auvoista ole. Pikkuhiljaa, iän karttuessa, sairauksia ja erilaisia kremppoja alkaa tulla lisää. Jotkut vaikenevat suuristakin kivuista, toiset valittavat pieniä kolotuksia. Yhdet ovat valmiita eläkkeelle heti kun mahdollista, toiset haluavat sinnitellä loppuun saakka. Ihmiset ovat yksilöitä, ja vaarana on, että puhuminen ikäjohtamisesta nykyisin äänenpainoin niputtaa vanhenevat työntekijät yhteen ja samaan harmaaseen pinkkaan.

Mitä jos puhuisimmekin elämänvaihejohtamisesta tai urapolkujohtamisesta, joka kattaisi työntekijän kaikki vaiheet yrityksen palveluksessa alkaen rekrytoinnista ja perehdyttämisestä aina entisille työntekijöille järjestettäviin tilaisuuksiin asti. Elämänvaihejohtamista voisi olla esimerkiksi työparin tarjoaminen alkavalle työntekijälle perehdyttämisen ohella, tai itsenäistymisensä kanssa kipuilevan nuoren ohjaaminen elämäntapavalmentajan pakeille. Sitä voisi olla laajennetun etätyömahdollisuuden tarjoaminen taapero- tai esikouluvaihetta eläville, mahdollisuus tutustua vanhempien työpaikkaan ala-asteikäisille ja TET-paikkojen varaaminen työntekijöiden lapsille. Elämänvaihejohtamiseen voisi kuulua osaamisen ja kokemuksen kunnioittaminen ja arvostaminen, sen ymmärtäminen, että kokenut työntekijä voi olla ja monesti on nuorta tehokkaampi ja taloudellisempi, vaikka jalka ei enää nouse eikä käsi kapsahda entiseen malliin: rutiinit ja osaaminen ovat ehkä huipussaan.

Mutta ennen kaikkea, elämänvaihejohtaminen olisi arvojohtamista, kestävää johtamista, joka linkittyisi hyvin moneen kestävän kehityksen tavoitteeseen.

What do the beginning of an employment and the end of a long employment or career have in common?

Both are marked by a management crisis and a skills shortage that plagues companies. Skills shortage specifically and especially in age management, which even as a concept is imprecise and distortedly focused on the other side of the age spectrum. This conclusion can be summed up with the experiences and lessons of two weeks, both our own and those of others.

On January 18-20, 2023, we were in Tallinn at the kick-off meeting of BA&VET project, and conference ”Recruiting the Young Generation Workforce”, where questions and problems related to youth recruitment were presented, including how young people born in different decades differ from each other in terms of values and expectations – especially in the school world and with respect to working life. Induction is one of the most important individual measures at the beginning of a working career. Its success determines to a great extent both the direction of the starting career and the length and success of the joint journey between the young person – or why not an older – and the company. Induction is not only about the company’s customs, rules and instructions The success of induction depends to a large extent on how well the company representative succeeds in transmitting the new employee the company’s mission, i.e. why the company exists, vision, i.e. what kind of company it wants to be in the future, etc., a world of values, i.e., how the company behaves towards its stakeholders and the rest of the outside world, including competitors.

The importance of induction is reflected by the fact that it is aided by countless guides, manuals, forms, and in the digital age also programs, multimedia tools, mobile applications and interactive websites created over the course of decades, if not centuries. Although tools are available, they are of no use if the most important thing is missing: the company’s induction and orientation policy. If no one knows what the company as an organization expects from the employee, and what the company is ready to give to the employee, not to mention the mission, vision, and values, it is impossible for the orientation person to convey these to the newcomer.

I recently listened to an occupational health psychologist who reviewed the results of an organization’s well-being at work survey. In that presentation, the occupational health psychologist brought up age management many times. Among other things, she stated that age management may lead to younger people feeling unequal. The words were not exactly these, but such a message was conveyed to many. And the reaction of many listening to that presentation was ”Excuse me, how?” In the organization in question, many older employees feel that they are not valued, that the younger and prettier are prioritized, especially in recruitment, and that the retention factor is more important than experience and competence.

Interpretation of free-form text feedback is always difficult. It is also easily influenced by factors arising from the interpreter’s own background, which, if strong enough, interfere with the objective interpretation, and may cause bias. We don’t know if something had happened in the interpreter’s own organization or earlier personal history that directed the interpretation into its own way, if something had happened in the filtering of the results that the psychologist referred to at the beginning of her presentation, which had made the sample less representative, or if among the respondents there had been an overrepresentation of young people who feel that they are falling behind the aging set. The lower the response rate, the greater is the risk that the answers will overemphasize the voices of those who feel that they have been treated unfairly.

However, a result or interpretation that deviates from expectations always makes me think, not only about the reasons for the deviation, but also whether the finding had a wider meaning.

I started to ponder what is meant by age management in general. Does it mean, in the way presented by the presenter, relief and flexibility for the elderly, or could the term have a broader meaning? Is the term wrong and misleading?

I ended up with the last option mentioned above.

The flexibilities in working hours, reductions in tasks, possible aids and similar reasonable arrangements offered by the employer to elderly and disabled employees are based on laws, and the company has the possibility to receive compensation from society for some of the arrangements. The same laws are also based on, for example, the transfer of pregnant persons to lighter and/or less harmful tasks on point of view of the fetus, and the restrictions on the work and working conditions of persons under the age of 18. The reliefs are not actually based on age or disability, but on the legislator’s desire to guarantee a safe working environment and the opportunity to work for everyone who is able to work. In my opinion, the company’s legal obligations and responsibility for its personnel do not belong to age management, but are clearly part of personnel management, if the personnel management of the company or other organization is up to date with its tasks.

Can we talk about age management when the company has its own strategy for getting people approaching retirement age to retire faster and away from the company’s risk? Maybe we can, but at the same time we take a conscious risk of getting the stigma of age discrimination. And why would age management only mean considering employees approaching retirement age in strategy, planning and operations? After all, we get older from birth, we age, we get old.

Could age management be understood as management that considers the special needs of people of all ages? Single people have their own problems, and I don’t mean hangover days, those starting a family have theirs, toddlers and school-ages have theirs. And middle age is not easy for everyone either. Little by little, as age increases, diseases and various ailments start to appear. Some keep silent even with great pains, others complain of small aches. Some are ready to retire as early as possible, others want to persevere until the end. People are individuals, and there is a danger that talking about age management in a loud voice these days lumps aging employees into one and the same grey mass.

What if we were to talk about life stage management or career path management, which would cover all stages of an employee’s career in the company, starting from recruitment and orientation to events organized for former employees. Life stage management could be, for example, offering a new employee a work partner along with orientation, or guiding a young person struggling with independence to a lifestyle coach. It could be offering an extended remote work opportunity for those living in the toddler or preschool phase, an opportunity to get to know the parents’ workplace for elementary school children and reserving Introducing-to-work life periods for employees’ children. Life stage management could include respecting and appreciating competence and experience, understanding that an experienced employee can be and often is more efficient and economical than a young person, even if the foot no longer rises and the hand does not tap into the former pattern: routines and competence are perhaps at their peak.

But above all, life stage management would be value management, sustainable management, which would be linked to many sustainable development goals.
